“Use AI” is not an outcome. Faster responses, fewer forgotten estimates, shorter reporting time, or a clearer view of which jobs make money are useful results. Pick one that an owner and the people doing the work both recognize.

Write down one process from start to finish

Write down what starts the work, who handles each step, which software they use, and what done looks like. Include unusual cases. Those are often where a new process breaks.

Record where you are now

Use the same number before and after the change. It could be response time, overdue estimates, minutes spent on each report, corrections, or the number of leads that become customers.

Make one small, safe change

Expansion rule: Expand only when the result improves and the team can use the new process reliably.
